Tsukino Mito appeared. The way Nijisanji delivered their content (Livestreams with a 2D avatar), instead of what Ai-chan does (scripted videos with a 3D model), was cheaper, more viral and has more reach. A formula Hololive later copied and improved upon.

Also blame Takeshi and Soejima reluctance to allow Ai-chan to do collabs, then their "brilliant" idea to create 3 more (along with a mascot for the chinese), and they almost marginalized the original VA.

The main reason Hololive became popular is clippable memes. Lots of clips easily can overflow your youtube recommendations. Kizuna had very few clippable moments.

Siro and Hinata have collabed with Ai on her gaming channel a couple times recently. I never really watched Siro, and Hinata has always taken it easy. Luna was never really reliable on when she'd upload anything, basically she does what she wants. I really don't get vtubers or whatever, but I never minded Kizuna Ai~desu. It was popular, but also kind of its own sorta-niche thing in a way.

The current crop just feel more like regular streamers, and I get frustrated by how accessible they are and how everyone and their mothers on other forums/chatrooms seem to watch them, or Best Of clips or whatever like it's some Game Grumps shit.

She's been on NHK and is the most widely known vtuber in Japan. Then you combine that with her idol activities, advertisement deals, and the bits of actual government work for tourism she's done pretty well for herself. It's mostly mismanagement with upd8 and lack of time to go full streaming that she's not bigger.

I love Ai-chan but her formula is stale. She can hardly be called a vtuber anymore unless she starts doing live utawakus and talks with fans instead of skits. Vtubers are now about direct fanbase interaction just like streamers instead of the PewDiePie reaction style of YouTubers. I understand that is AI's idea so she's doing what she loves and that's alright because numberfagging is retarded anyway, I'll always love her for who she is. Also upd8 made a mistake by creating AI clones with the multiple Kizuna project which confused many fans. They were trying a new direction and a lot of fans got the wrong idea that AI was getting replaced or that they sold out to China for some reason. I wish more people would give her a 2nd chance. I'm a huge hololive fan but sometimes I get that vtuber itch but don't feel like watching a multiple hours long stream. So I go to Ai-chan's channel and watch her short form videos. Her content is still really good.

For the music side of things she still pumps out more quality music than just about any vtuber and the actual music videos themselves are in a league of their own. I can't wait for her concert coming up.

Coasting on your own popularity and never innovating is the thing that was done wrong. When competitors first started streaming, that should've been an immediate warning that scripted videos were going to die out like they did for non-virtual gaming youtubers, failing to adapt like the rest of the old guard is largely why they're fading out.
Ai was clearly able to get what she wanted when she hosted that big spontaneous Mario Kart tournament. Being able to decide what you want to do is what really helped Holo/Nij, and if you can't do that then you might as well stay in voice acting.

The only people who actually do something different from every other 2d liver is the "family" that Himewari is in with their occasional 3d get togethers, which i'll admit have been a fucking blast, but for everyone else its a series of game bandwagoning, "Collabs" where its just a group of people playing together.

Ai-chin has regularly set a standard for various things related to vtubers, including being a vtuber itself. Live streams, skits, 3d modeling, live venue concerts, commercials, interworld business interactions, voice acting AS a vtuber (not her seiyuu, Ai-chan herself), producing an album, Q&A, Live call ins with fans. If theres ONE thing Ai-chan does better than anyone in the scene, its try new shit. Just because it isn't always successful doesn't mean it isn't innovating. Ai-chan is an example of everything a vtuber COULD do, not what they SHOULD do, she can leave that to everyone else.

If you take a look at her old videos you'll realize that she never had that much viewers. Her 1.5m celebration video has 160K views. There's plenty of weird spots where she has sub-100k videos between videos that have 200-300k views. My guess is that they just buy less ads nowadays.
Her songs and covers still get high views, even if it's because of people listening to them several times.
She's not milking SCs because her company is using a different business model, so she has less incentive to livestream
